Q4 Inventory Checklist: What You Should Be Tackling Right Now

Q4 has a way of exposing every inefficiency an independent pharmacy has been quietly living with all year. Flu season drives volume up, insurance formularies shift on January 1st, and shelves start filling with medications that aren’t moving fast enough. If you wait until December to think about inventory, you're already behind. Here's what you should be prioritizing right now — and how the right tools can turn this from a scramble into a system.

 

1. Get ahead of expiring and slow-moving stock before it becomes dead weight.

Every pharmacy has a shelf (or three) of product that's been sitting since spring. Q4 is the last real window to move that inventory before it either expires on your books or ties up cash you'll want for January. The habit worth building now: a weekly, not quarterly, review of aging inventory — flagged by expiration date and turn rate, not just gut feeling.

2. Reconcile your returns process before the January reset.

3. Audit your formulary exposure ahead of January plan changes.

Every January, insurance formularies shift, and pharmacies that don't proactively audit their current stock against likely formulary changes end up holding product nobody's prescription will cover anymore. Q4 is the time to start modeling that exposure, not in February.

4. Tighten the loop between what you order and what you actually dispense.
